[Advice] Leadership Through Pitching and Presenting

There are two times a leader has to be persuasive, has to pitch and present and leaders are typically good at one and poor at the other:

In a small group: Small groups (anywhere between 2 people and 10 people) are groups where leaders can either shine or fail based upon their own personal hang-ups, tics, and character traits. If a leader connects warmly with a handshake (increasing cooperation) and makes eye contact (in the Western world at least) they tend to be able to navigate the small group interactions and can easily dominate the conversation.

In a small group though, the delicate balance is between speaking too much (pitching) and not listening enough. This is a discipline that bears out its presence in the ultimate small group presentation, the meeting. Most meetings represent a poor use of organizational resources because the same traits that guided the leader in even smaller groups, fail when the group grows larger.

In a large group: Large groups (anywhere between 10 people up to massive stadiums of people) are the places where leaders (like many other folks) sometimes try to “scale up” the skills that make them formidable in a one-on-one environment and they fail. This is also the place where leaders lean in on using tools to mask their inexperience, their nervousness, or their lack of knowledge/interest/passion about a subject. The reason that political leaders do well at presenting to large groups and many corporate leaders don’t is that political leaders are naturally able to “fake it until they make it” and project that passion onto the crow. Whereas hard charging, revenue-generating executives are secretly wondering why they have to do this “presenting thing” at all in the first place.

In a large group, the delicate balance is between presenting with passion and rambling on about a point. Presenting with passion is a discipline that can be coached, but the real problem is getting the leader’s ego out of the way, getting the leader into a stance of learning and then preparing the leader to succeed. And letting the props, the slides, and the crutches fall by the way side.

Ever manager, supervisor, and even employee should be taught how to connect in a small group to other people, by using the skills of active listening, active engaging, eye contact, and paraphrasing. Every manager and supervisor and even employee should be taught how to connect with a much larger group (either a meeting sized group or a larger group) by using the skills of tapping into their passion and energy, knowing their subject inside and out and using tools like Powerpoint as aids, not crutches.

But too many organizational leaders don’t spend time preparing for presentations, don’t think that such preparation is necessary (except at the point of actually having to present) and many organizational leaders look at such training as another “nice to have” but not a “critical to succeed.”

In a world of instant information (and sometimes instant wrong information about organizations) leaders need to change their thinking, or someone else will change the audience’s thinking about their organization, for them first.

[Advice] KPIs for Conflict Resolution Skills Training

We talked about KPI’s (key performance indicators) for New Years’ Resolutions toward the end of 2013.

It was pointed out to us at a workshop recently that, while our content was compelling and valuable, there seemed to be no KPI’s or metrics to indicate to the organization (or any organization that would hire us) that our training had any long-term value.

Good point.

As a result, we went back and though about our recent posts on CRaaS (here and here) and how to integrate conflict resolution skills training into the workplace, and came up with some relevant KPI’s and metrics.

Follow along with us:

  • The primary KPI for conflict resolution training is to measure changes in levels engagement at the supervisory/management level. This can primarily be accomplished through having reports and higher-ups engage in 360 degree evaluations with special emphasis on conversations with impacted employees, with a particular focus on quality, frequency and type.
  • The second way to measure performance improvement at the entry and mid-level positions, is by tracking reductions in registered complaints and concerns, reductions in reported and perceived conflicts and tracking reductions in sick day/vacation day usage by entry level employees, interns and others who are front facing but rarely receive training or mentorship.
  • Finally, measuring increases in productivity is hard. However, increased customer engagement, overall employee satisfaction and measuring employee retention, goes a long way toward measuring the efficacy of conflict resolution skills training in your organization.

Of course, if you don't want to measure in these three areas, you could always track reductions in lawsuits and litigation efforts by employees, supervisors, managers, customers and others.

 

[ICYMI] Top 5 Workplace Conflict Stories

There are 5 workplace conflict stories that we tell ourselves.

They are based on the five typical stories that people have always told themselves, whether camped around a fire in the woods, or in the dark watching a Hollywood blockbuster.

Except that these stories have different acts, because…well…they happen at work.

  • The Quest story typically describes a hero’s pursuit of an unattainable goal. At work, the words that begin this story are “I worked really hard on this project and now…”
  • The Love story at work typically describes the process of falling in love with an organization, a project or an ideal. At work, the words that begin this story typically are “I really want to get along with everybody, but…”
  • The Revenge story is the one story at work that is typically mixed up with a lot of other stories. And that’s typical because this story tends to permeate most workplace conflicts. At work the words that begin this story are “I know that I was right and here’s why…”
  • The Stranger-In-A-Strange Land story is the hardest to identify at work because this story may hide a passive aggressive Revenge story. Sometimes, the words that begin this story are “I don’t know what anyone else is doing here, but I think…”
  • Finally, the Rags-To-Riches Story (or Riches-To-Rags, take your pick) is the story that comes from entry level and new people in an organization, but to other, more seasoned employees, it can come off as annoying. It typically begins with “I know I just showed up here, but at my last job this happened…”

Thinking about those five stories, how many have you related to yourself (or to others) in order to justify conflict situations and responses in your workplace?

[Strategy] Why We Start But Don’t Finish

There’s no penalty for starting in our overall work culture.

The Best Phrase in Business-

If you start an initiative, a process or even start a project at work, there’s no conflict.

Sure, someone might come along (an employee, a colleague, a co-worker, a boss, a supervisor, a manager) and may make your life “difficult” by muddying up the process of starting. But even with such actions, it may feel like there’s a penalty, but there really isn’t.

Seth Godin in The Dip points this out. This is partially because there are parades and applause for starting throughout our overall culture: starting school, starting a volunteer project, starting a business.

But the cutural opportunity for penalty rises as the expectations of others (and yourself) rise (or fall) in relation to the success (or failure) of the process, initiation or project as it moves forward.

Penalties are reinforced for failure at work and then quitting is quietly proposed, with no fanfare or applause.

Think about the overall cultural language and phrases around quitting: “No one likes a quitter.” Or, “quitters never win.” Or, a more insidious one we have heard in some circles in the past “AA is for quitters.”

There’s a public penalty for quitting and it comes from a toxic combination of other people’s expectations, jealousies and assumptions, our own desires and assumptions about how the project, process or initiative should work, and the ways in which reality rarely dovetails with both of these.

And then, we are shamed for failing and subtly, socially encouraged, to never try again, to shut up our voices and to go along with whatever “the crowd” decides is good.

The way out of this is to begin publicly applauding quitting, quietly acknowledging starting (but not lauding it, or praising it) and having the courage to ignore the crowd, who are often blind, prejudiced, or biased.

[ICYMI] Moving Around Deck Chairs on the Titanic

The corollary question to, “Does any of this stuff really work?” is “Does anybody really change?”

The writer and marketer Seth Godin, in his most recent audio production, Leap First, talked about how people often need to hear assurances. Assurances that everything is going to be alright in spite of organizational layoffs or familial changes, or assurances that the future (of work, life, the economy, etc.) is going to be just the same as the past, but slightly better.

He stated that the reason people need to hear assurances is that the human lizard brain turns on a jabbering, sabotaging, klaxon of alarm bells when assurances are not wrapped around threatening information. This is a defense mechanism, long developed and honed to a point that sabotages needed changes in organizations.

In relation to conflict, we see evidence of such a need in the training and teaching that we do. In the mediations that we no longer do, we used to see that clients needed assurances that there would be safety, autonomy and self-determination at the mediation table; before they even sat down to do the scary work of confronting their former partners, husbands or wives.

In the effort to educate people in how to approach conflicts, difficulties and even confrontation in better ways in their organizations, we have struggled with the practical fact of having to provides assurances to “grease the runway”—while also having to provide challenging information that will encourage audience members and clients to stretch past their comfort zones.

Comfort zones are the geographic location where the “expert” lives (whether in a person’s head or a person’s organization). The “expert” employs the whispers of the lizard brain, assuring us, even as we are stretched by new knowledge that “only minor changes need to be made,” or “that’ll never happen here, the organization is too big,” or “we’ve always done it one way. Don’t worry. That guy will be gone tomorrow and you can get back to doing what you were doing the way that you were doing it.”

The phrase “moving around deck chairs on the Titanic” indicates a person (or organization) choosing to act in a futile manner to solve a minor problem (the arrangement of the deck chairs) while a major problem (the looming iceberg) goes unaddressed.

Does anybody really change? We don’t know.

We hope (and yes, we know that “hope” is not a scalable strategy–we measure and assess outcomes as well) that every person who attends a workshop, a seminar, a corporate training, or a keynote chooses to exit their comfort zones in some small way to do the work that matters around conflict, confrontation and difficulty in their organizations.

But moving deck chairs around is the mental, emotional and spiritual activity of an organization deep in their comfort zone, being soothed with assurances, which lap upon the sides of the organizational body, even as changes loom in the distance.

For mediation professionals, trust is the only currency worth having, whether at the table with conflicting parties, or blogging about strategies and approaches to conflicts.

Trust goes directly to relationship in the overall mediation process as well and the revenue generated from that trust should appear as referrals on the trusted mediator’s bottom line.

Or, mediators can just wait on Rumplestiltskin to show up…

[Opinion] On Emotional Labor

Just the other day at a workshop, after filling out a communication assessment, we heard this:

Emotional Labor

“I’m an engineer. This is all great stuff, but really hard to quantify.”

And later in the workshop, after we made another point, we responded by saying:

“You can quantify the effects of emotional mismanagement on the bottom line, in terms of lost productivity, health issues, declining quality of production and overall employee disengagement.”

The engineer nodded his head.

Emotional labor is the final frontier. It’s a space that care workers, mothers, therapists and social workers have inhabited for years. And, in an economy where manually (or technically) laboring was once seen as scarce, emotional labor didn’t matter much.

And yet…

  • 40 hours a week, the average person goes to another location, away from their home, and interacts with people that they did not choose
  • 26% of people report that they are disengaged at work and with work, and 13% of those people are actively disengaged at work
  • 44% of companies are outsourcing jobs to other countries, across all sectors, with the vast majority of employers reporting that they are doing so “to control costs.”

What kind of labor matters?

Well, the kind that can’t be outsourced:

  • The kind that addresses people’s emotional inner lives, where we spend 99% of our time.
  • The kind that addresses issues of self-awareness, leadership, emotional intelligence, focus, discipline and many other emotional tasks.
  • The kind that builds resiliency encourages accountability and that develops people to be more than just cogs in the machine.
  • The kind that develops and encourages interpersonal communication, conflict engagement, and responsibility.

The challenge in this paradigm shift (for every organization), comes when 20% of the people in an organization are doing 80% of the emotional labor.

But, emotional labor, moving forward in a world where more and more will be accomplished by fewer and fewer people , is the only kind of labor that matters.

Human resource professionals deal in regulation, policy and procedure.

CRaaS for Your Organization

Human resource professionals are often assigned to address conflict issues and determine consequences for participants involved in policy—and even legal and regulatory—violations.

And yet, for all of their necessity, human resource professionals are in an endless quandary of trying to be valuable, yet remaining unseen.

“No one wants to be in HR. Young people don’t even think about going into HR.”

As organizations shrink and change, the human resource professional must begin living up to the name of their industry. Learning to advance, beyond just the quick workshop session must occur in:

Conflict Engagement Systems Design: Will You Choose?

Organizations, just like individuals, have a particular conflict style and support a particular conflict response culture.

Since culture eats strategy for breakfast (thanks Peter Drucker), conflict is an inherent part of the cultural process of continual misalignment at many organizations.

Don’t believe me? Well, organizational misalignment between cultures and products can cause problems for people in organizations who are trying to innovate. It also causes problems for customers who experience a confusing product and poor customer service.

With all of that, one of the easiest ways to break a culture and let it grow is to reach inside the culture to the people who are part of the culture, to develop something new. But, this approach is fraught with difficulty and mixed motives, which are why most change management—and conflict development processes—tend to fail.

One easy way to overcome resistance to change and organizational misalignment is to develop a visual model, because people in organizations are more attuned with what they can visually interpret.

However, getting a person who can facilitate, storyboard, capture the visuals, and circulate the story among the gatekeepers and decision makers who often aren’t in the room, requires bringing in an outside presence; which, can be fraught with difficulty, because if the person—or organization—that you choose doesn’t work out, well, then all that investment gets no return.

Of course, you can always accept the alternative in your organization, where continual misalignments create disputes and the conflict process never gets straightened out or successfully engaged with.
