[Strategy] How to Be a Role Model

What I see I repeat.

What I repeat I believe.

What I believe I do.

These three statements reveal the power of role modeling. Role modeling begins when leaders think of themselves as role models.

A famous NBA player was exactly correct in the early 1990’s with his brash statement around role modeling versus parenting. But, the shirking of the responsibility and accountability around making a choice to role model in the first place, is an ethical leadership issue.  It is not out of the way to point out that the majority of leadership failings in any organization, or with any individual, are moral failings, under-girded by the avoiding, accommodating, or the surrendering of ethical responsibility.

When followers see a leader ethically fail–even in small ways–they repeat that ethical failure unconsciously. When followers repeat those failings over and over again, they begin to believe those failings, which become a lived reality. When followers believe those failings as lived reality,  they act out in ways that may seem small at the outset; but, eventually, become as corrosive to an organization and it’s leadership, as the gradual dripping of acid on metal.

Leaders are role models, whether they personally desire to be or not. The courage to build relationships that affect what followers repeat, believe, and do, is the only courage that matters.

[Advice] The Dysfunction in Your Workplace

In any discussion of conflict competence in the workplace, damaging communication patterns come up as an issue. Damaging communication is preceded by its forefather, dysfunctional communication. Dysfunction leads to damage as surely as water makes things wet. And at work, dysfunctional communications typically begin through “the grapevine” and come about in five different forms:

Gossip—includes idle talk or rumor, especially about personal or private affairs of other employees, co-workers, customers, etc.

Rumor—involves some kind of a statement whose veracity is not quickly, or ever, confirmed. Depending on the organizational structure and history, and where rumors originate in the hierarchy, rumors spread intentionally can serve as propaganda to manipulate employees or teams.

Innuendo—an innuendo is an insinuation or intimation about a person or thing, especially of a disparaging or a derogatory nature. Most innuendo’s start as “innocent” jokes, and tend to fall in the gap between what people think about other people’s behavior, and the reality of that behavior.

Tall Tales—a tall tale is a story with unbelievable elements, related as if it were true and factual. In the workplace, tall tales almost always involve whispers and can seem like rumor, but usually they are driven by external factors or pressures on the organization.

Myth—a myth is a sacred narrative explaining how the world and humankind assumed their present form, although, in a very broad sense, the word can refer to any traditional story. Myths are at the bottom of many organizational models and serve to explain occurrences that people otherwise think they have no explanation for. The fact is, myths do the most long-term damage to an organization, because of their corrosive nature on innovation and through creating stubborn resistance to change.

When people become engaged in any of the above communication styles at work, they may interfere (innuendo) or damage (rumor, gossip) relationships, stymie innovation (myths) and creating situations ripe for lawsuits (innuendo) without being aware of it. In essence, when employees, managers, and others are unconsciously, unskilled at communicating effectively, they are displaying competency (at the novice level in most cases) at passive-aggressively creating conflict.

There are a few ways out of this:

  • The way to get out of this is to role model the behavior that you would like to see in other people at work, particularly if you are a boss, manager, or supervisor.
  • The other way out of this is to monitor your communication style to determine if you’re engaging in any of the five forms.
  • The last way out of this is to build a culture on open communication, getting information right the first time, and trusting adults to behave in a mature fashion—and removing those who don’t (or can’t) from positions in the organization quickly.

However, if your organization can’t do the steps above, then the only other solution is to train the people that you already have.

[Opinion] None of You Seem to Understand….

…sometimes, it’s not about the money, or the prestige, or the status, or any of the external, ego-driven reasons that people give when asked “Why did you get into that fight?”

Sometimes, it’s about sending a message to all the other parties involved (and standing on the sidelines) in a conflict, because something is wrong, something needs to change, or something needs to be fixed.

The core questions when it’s about sending the message are:

What do you do in a conflict, if the person (or persons) you’re sending the message to, refuse to hear it, can’t understand, or outright disagree with it?

At what point does escalation do more damage and create more problems than it solves?

Is it worth the energy to get to resolution?

[Strategy] Avoiding Conflict is an Appropriate Response

Avoidance is the “mother’s milk” of conflict competency.

In the American workplace culture, avoidance is viewed as both a nicety for “just going along to get along” but it is also viewed as a weak response to conflict situations.

Many times though, avoiding conflict situation is appropriate when:

  • You have nothing at stake in the fight.
  • You are not directly (or even indirectly) affected by the outcome of the fight.
  • You are looking to preserve a relationship over attaining a goal (i.e. winning, beating your opponent, etc.)

Where the trouble lies for the novice, the advanced beginner, the competent practitioner, the proficient practitioner, or even the expert in avoidance is figuring out the gossamer levels of difference between the three above options.

And since no conflict is “pure” and there are many mixed-motives and levels of relationship involved in conflict behaviors, sometimes avoidance looks like the best (out of a series of bad) policies.

But in a workplace, picking the best choice out of a series of bad choices, can sometimes lead to even worse outcomes, such as bad behavior, poor decision making, organizational apathy, and confusion.

In order to create a new competency model, we have to acknowledge the presence of avoidance, the differences between it and accommodation, and recognize it as a valid choice for many people in a conflict scenario. Once we do that, we can decide what kind of culture we want to have, and who to hire, fire, and promote in order to get that culture.

[Opinion] Sometimes Accommodation Works in the Workplace

In the workplace, accommodating bad behavior, poor decision making, and the outcomes of both of those processes leads directly to accusations by others of organizational apathy and confusion.

When we talk about competence though (or write about it) the general idea seeps through the page that somehow being conflict competent requires abandoning accommodation as a strategy. But it makes sense as a strategy when:

  • The organization is so entrenched in whatever conflict choices they are making that the only way to resolve them all is to tear the organization down and start over again
  • The individual who is engaged in accommodating conflict choices has little to no positional authority and views their own power stance poorly in relation to the organization’s power stance
  • The groups or teams that function inside the organization actually run more fluidly with accommodation as a method of choosing how to address conflicts, because the people who are at the top of the organizational chart have role modeled accommodating as a perfectly valid choice.

If these all sound like terrible conflict modes, you would be correct. But most competency models focus on overcoming accommodation to match the dominant communication style that many organizations mythologize in the United States. Which is one of direct confrontation and attack.

In order to create a new kind of competency model, we have to acknowledge that competency at accommodation is not only a valid choice, but also one that creates space for outcomes to occur that may be suboptimal inside an organizational structure.

[Advice] A Common Confusion

Too often, mere competency is confused with expertise. And just as equally as often, expertise is confused with competency.

In the space of a fight, a disagreement, or a “difference of opinion,” the person who appears to be the most competent (and in the Western world, this looks like controlling your emotions and behaving “logically”) to the party they’re in conflict with, to others looking on from the outside, and to themselves, tends to be viewed as a “winner.”

But the appearance of competency is a strategy that most often comes from an internal place of previously codified passive aggressiveness, avoidance or accommodation responses.

The challenge in 2016 is to reset our assumptions around emotional and logical responses and reactions to the conflicts that are bound to pop-up this year. The challenge is not to manufacture disagreements, or strife, in order to show off how adept we are at defusing the bombs we make. The challenge is to change our perceptions around what true conflict competency looks like, not only for the people we see in conflict around us, but also for ourselves.

If we continue to carry the same confusions, assumptions, and appearances into 2016 that we had in the past year, we will continue to get the same outcomes as we did last year, no matter the resolutions we are making today.

[Strategy] Open A.I. Disagreements

In a world with responsive, predictive artificial intelligence, operating behind the veneer of the world in which humans operate, a philosophical question arises:

Will the very human tendency toward conflicts increase or decrease in a world where the frictions between us and the objects we have created is reduced?

From the Open A.I project to research being done at MIT, Google, and Facebook, the race is on to set the table for the technology of world of one hundred years from now.

As with all great advances in human development (and the development of artificial intelligence capabilities would rival going to the Moon) the applications of artificial intelligence at first will be bent towards satisfying our basest desires and human appetites and then move up the hierarchy of needs.

But a lot of this research and development is being done by scientists, developers, entrepreneurs, and others (technologists all) who—at least in their public pronouncements—seem to view people and our emotions, thoughts, feelings and tendencies toward irrationality and conflict, as a hindrance rather than as a partner.

Or, to put it in “computer speak”: In the brave new world of artificial intelligence research, humanity’s contributions–and decision making–is too often viewed as a bug, rather than as a feature.

However, design thinking demands that humans—and their messy irrational problems and conflicts—be placed at the center of such thinking rather than relegated to the boundaries and the edges. Even as humans create machines that can learn deeply, perform complex mathematics, created logical algorithms, and generate better solutions to complex future problems than the human who created the problems and conflicts in the first place.

Eventually, humans will create intelligence that will mimic our responses so closely that it will be hard to tell whether those responses are “live” or merely “Memorex.”

But until that day comes, mediators, arbitrators, litigators, social workers, therapists, psychologists, anthropologists, philosophers, poets, and writers, need to get into the research rooms, the think tanks and onto the boards of the foundations and the stages at the conferences, with the technologists to remind them that there is more to the future than mere mathematics.

Or else, the implications for the consequences of future conflicts (human vs. human and even machine vs. human) could be staggering.

[Opinion] Conflict Management Style

From the boardroom to the bedroom, assertiveness as a mode of approaching all conflict situations, is valued above all other choices in America.

But, what is lauded in a competitive business landscape, driven by media, and advertised to a distracted public by marketers, does not represent lived reality. Reality is messy, unmeasurable down to the final metric, and unknowable all the way up to the point that we are allowed to enter someone else’s headspace.

And even then, we don’t really know anything. We just can measure outcomes.

And the reality is, many people would rather practice avoidance, accommodation or just compromise in a fight, a disagreement, or a dispute, rather than practice any variation of assertiveness.

But if assertiveness is promoted as the “be all and end all” of all possible conflict approaches; and, collaboration is confused with weakness; accommodation is seen as charitable and kind (but not effective); avoidance is paired with fear of conflict itself; and, compromising is too often framed as losing, what is the average person to do?

Well, the fact is that, many people—from the boardroom to the bedroom—rotate through all four styles depending upon the situation, or context, in which they find themselves and the goals they are pursuing within that context.

And while assertiveness may be fine when negotiating a conflict solution across the table from a manager or supervisor, it may not be as appropriate a style to adopt when negotiating a candy exchange with a five-year-old.

But with the pressures and stresses of life compounding, rather than reducing, and with conflicts over resources growing exponentially over time, the value of being able to make healthy, conscious decisions to switch from one style to another—and to let the others around you know that this is happening—is the ultimate goal.

Because in a world where the technologists are here and building a world where human agency will be reduced to a mere shadow of its former glory, in pursuit of brave, new outcomes, the human touch to approaching conflict wisely is the only result that will matter.

[Opinion] #GritFilledLivesMatter

Resiliency in the face of a constant barrage of stressors leads to addictive behavior, poor communication skills, erosion of personal relationships and leads to a reduction in the very resiliency, stressors were designed to develop.

We see evidence of this in communities torn apart by racial conflict, ethnic conflict and religious conflict. When there are too many external stressors 9and even internal stressors), individuals (and groups) cross the line from being “gritty” and resilient to taking up arms, protesting and pushing back.

Sometimes violently.

Which creates a cycle, based not in resiliency (though the other dominant party may resist the protests and pushback through avoidance, aggressiveness, or even passive-aggressive behavioral tactics) but in resistance.

And both sides will claim—either verbally or nonverbally— to be exercising resiliency in the face of unreasonable requests, protests and pushback from “the other.”

“We shall overcome” becomes the stated chant (and unstated belief) of both sides, and the first side to verbalize it, is most likely the side who will endure—or have the resiliency and grit—to make it to the end of the cycles of violence.

The critical question to ask (and answer) thus becomes: Will there ever be a way to encourage the development if grit and resilience in people, families, communities, and even in cities and nation-states, without triggering violent cycles of resistance, retribution and violence?

[Advice] Clarity, Candor and Courage in Communication

Establishing clarity and getting candor are often confused with the use of profanity and “brutal” honesty in communication relationships too often filled with more noise than substance.

There has long been a desire from audiences—whether in a family, or on the other end of an email communication—for the clear sending of a meaningful message.

Consumers of messages want clarity in order to understand what the sender is asking and candor in order to determine the appropriate level of transparency and authenticity. Because there is so little direct communication in all manner of relationships, elements and techniques of persuasion from the sender are interpreted by the receiver as lying, obfuscation and methods of deception.

Transparency and authenticity cannot be replaced by the appearance of courage, which appears when content creators use profanity in the content they produce.

Accountability and responsibility are sometimes abandoned with this approach; and still, in many communications, candor can be preserved with courage, while also getting to truth.

Which is what every communication is really about; whether it’s an advertising message from a brand or the message a person receives from their ex-partner across a negotiation table.
